The situation
A medical clinic that had already passed $1M in revenue and wanted to grow into more rooms and more practitioners, but could not see clearly which parts of the clinic made money and which did not. Decisions about new hires and new sites were being made on instinct.
What we did
We started with unit economics: revenue and margin by practitioner, by room and by service line, built from the practice management and accounting data every month. Once the clinic could see where the profit came from, the growth plan wrote itself: which practitioners to recruit, what each new room needed to bill to pay for itself, and how much cash the expansion would consume before it paid back.
Our virtual CFO work sat alongside that: a rolling forecast, a cash flow plan for the expansion, and the structure and tax planning to make sure growth did not arrive with an unexpected bill.
The result
Revenue went from seven figures to eight inside twelve months, with the margin intact and the owners knowing what each decision was worth before they made it.
The lesson: growth is a numbers problem before it is a marketing problem. Know the unit economics and the expansion plan becomes arithmetic.
